Luxury Rental: Insurance for the Entire Chain of Custody Use-Case Study
When the Business Model Is the Risk
Most commercial insurance was designed for businesses with a simple model. Inventory sits in one place and is sold to the customer from that place. As soon as a business model adds complexity with merchandise that changes hands, travels between parties, and is in someone else’s possession for a time, standard coverage starts to show gaps.
However, these gaps are not always obvious. A retailer who ships knows the shipment needs coverage. But a rental company, a subscription box operator, a marketplace handling consignment goods, a business whose inventory spends as much time out on loan as it does in the warehouse — these operations carry risk across chain of custody. Simple business coverage was not built to handle today’s levels of complexity.
Inventory that’s stationary carries a particular kind of exposure. Inventory in transit faces another. Inventory in the hands of someone who doesn't own it has still a third type of risk.
Businesses with this kind of operational complexity often have robust coverage for parts of the merchandise journey, but lack real coverage for the full chain of custody.
This is what it looks like when the coverage actually matches the operation.
Switch
Switch is a luxury handbag and jewelry rental company. For a monthly subscription, customers rent pieces from brands like Chanel and Hermès, wear them, and send them back. The inventory is high-value and constantly in motion. At any given moment, a piece is in one of three places: Switch's facility, in transit to or from a renter, or on the renter's shoulder.
Each of those states carries a different risk. Each one needed real coverage, not an assumption borrowed from the state next to it.
"We knew exactly what could go wrong with a bag once it left our hands. There was risk of theft, damage, or loss in transit. What we didn't have was a clean answer for who was covering what, at which point. That's a hard thing to explain to an investor or a customer who wants to know their $4,000 handbag is protected the entire time it's out of our sight." — Elliott Darvish, Switch Co-founder, COO
The Program Cabrella and Meslee Designed
The solution wasn't a single policy. It was a coverage program mapped to each phase of the inventory's life.
At Switch's facility – Meslee covers the business and everything inside it before anything moves.
- Inventory
- General Liability
- Directors & Officers
- Workers Compensation
- EPLI
- Cyber/Tech E&O
Shipment to the renter - Cabrella
Cabrella's all-risk coverage activates the moment a piece leaves Switch's facility. High-value goods in transit are insured at replacement value rather than on the limited coverage and terms available from carrier-declared value programs. Switch can track items in transit and receive alerts in real time, and if an item is lost or damaged in transit, claims are filed and managed on Cabrella’s platform. Switch has access to a dedicated claims adjuster who sees the claim through from start to finish.
While the renter has it - Inland Marine coverage through Meslee.
The item is no longer at the facility and no longer in transit. It's out in the world, in someone else's care. Most programs don't address this state explicitly. Meslee was able to offer an inland marine program that protects the high-value goods while in the renter’s possession.
Shipment back - Cabrella
The return leg carries the same exposure as the outbound leg and gets the same coverage, technology, and service.

"Once we saw it laid out stage by stage, it stopped feeling like four separate insurance conversations. It was one program that happened to involve two companies." — Elliott Darvish, Switch Co-founder, COO
Why Two Companies, One Program
Cabrella and Meslee are sister companies under the same leadership. They are two distinct platforms, each purpose-built for a different category of risk. Cabrella handles shipment risk. Meslee handles the commercial and specialty coverage that the business itself needs to operate.
Most businesses in this position work with multiple brokers and carriers, stitching coverage together across categories that do not to talk to each other. That's usually fine, until it isn't. An item in transit that's technically no longer "at the facility," but not yet covered under the renter's policy either, is the kind of gap that turns into a claims dispute — after the loss, when it's too late to close it.
The Switch program was built the other way. Each coverage was placed with full visibility into what the others were doing. That kind of coordination is harder to replicate after the fact than it is to design from the start.
The Businesses This Model Fits
The Switch business model solves a specific kind of operational complexity: inventory that doesn't stay put and moves between people with different levels of investment. That pattern isn't unique to luxury rental businesses.
It shows up in consignment marketplaces, where sellers' goods sit on a platform the seller doesn't control. It shows up in equipment loan programs, where high-value assets rotate through customer hands on a schedule. It shows up for collectors and dealers who regularly ship items out for authentication or sale. And it shows up for e-commerce operators carrying high-value inventory who've never actually reconciled what their commercial policy covers against what their shipping coverage covers, until a loss forces the question.
The vertical changes, but the operational complexity doesn't: inventory that changes hands and carries significant financial exposure at every point along the way. The program built for Switch's Hermès bags is the same type of program that fits a jewelry dealer's inventory split across a showroom, active shipments, and pieces out for appraisal.
